Every tool room eventually has this argument with itself: keep sending dull tools out to a regrind vendor, or bring the capability in-house. The quote from the vendor is easy to compare — it's a number on an invoice. The cost of not having that capability on your own floor is much harder to see, and that's exactly why so many shops get the decision wrong. This is a plain look at both sides of the ledger, so the choice is based on your actual volume and downtime — not just the line item that's easiest to point at.

The Question Nobody Costs Correctly

"How much does it cost to regrind an end mill?" sounds like a simple question, and outsourcing makes it feel even simpler — you get a per-tool price, you pay it, done. But that quote is only the cost of the grind itself. It doesn't include the days the tool spent in transit, the production that stalled waiting for it, or the minimum batch size the vendor needed to make the shipment worth their time. Shops that compare only the per-tool invoice against the sticker price of a grinding machine are comparing the wrong two numbers.

Outsourcing's Hidden Costs

Outsourced regrinding carries three costs that rarely make it onto the invoice. Turnaround is the biggest one — a typical round trip to an outside vendor runs somewhere in the range of 5 to 10 business days once you include packing, transit both ways, and queue time at the vendor's shop, longer if a rush fee isn't paid. Shipping and handling adds a per-shipment cost on top of the per-tool price, and it doesn't shrink much whether you send 5 tools or 50. And most vendors set a minimum batch size to make a pickup worthwhile, which means a shop with lower, steadier tool wear ends up either over-ordering regrinds to hit the minimum or letting dull tools pile up in a bin while they wait to reach it.

In-House's Hidden Costs

Bringing grinding in-house isn't free of its own hidden line items, and it's worth being honest about them before making the case for it. There's the machine investment itself, the time an operator spends learning to run it well — grinding geometry correctly has a real learning curve — and the ongoing cost of wheel dressing, diamond wheels, and coolant. None of this disappears. What changes is that these costs are fixed and predictable, sitting on your own floor, instead of variable and dependent on a vendor's schedule.

The Turnaround Gap

This is where the two paths diverge the most sharply. A tool regrinding in-house can be back in the spindle the same shift it was pulled — often within the hour if the tool room isn't backed up. The same tool sent out is, on a typical vendor cycle, gone for the better part of a work week. For a shop with steady, predictable wear, that gap is manageable with a healthy tool inventory. For a shop with unpredictable wear — new materials, new programs, a difficult job — that gap turns into idle machines waiting on tooling that hasn't come back yet.

Cost Per Tool, Side by Side

Once a shop owns the equipment and consumables, the marginal cost of an in-house regrind — wheel wear, power, and operator time — typically lands well below what an outside vendor charges per tool, on the order of a third to half the outsourced price at reasonable volume, once the equipment itself is already paid for. That gap is exactly why volume matters so much to this decision: it's not that outsourcing is expensive, it's that its price barely changes with volume while in-house cost per tool keeps dropping the more you run through it.

The Break-Even Volume

Every shop has a volume where the math flips. Below it, outsourcing is genuinely simpler and cheaper — you're not regrinding enough tools to justify owning a machine, training an operator, or stocking wheels. Above it, the fixed cost of the equipment gets spread across enough regrinds that in-house wins on price and turnaround. As an illustrative rule of thumb, shops regrinding somewhere in the range of 50 to 150 tools a month tend to be near or past that crossover point, with payback on a tabletop grinding setup often landing inside 12 to 18 months of steady use — but the only way to know your own number is to count what you're actually sending out today.

What Outsourcing Can't Guarantee

Cost and turnaround aren't the whole decision. Every batch sent to an outside vendor is a batch where someone else's calibration, someone else's wheel condition, and someone else's operator judgment decide whether the geometry comes back within spec. That's not a knock on any particular vendor — it's just a structural fact of not controlling the process yourself. For shops running proprietary tool profiles or holding especially tight tolerances, there's also a quieter cost: your tool geometry is leaving the building every time a batch ships out.

Production Impact of Waiting

The number that's easiest to underestimate is what an idle machine actually costs while it waits on tooling. A stalled spindle isn't just lost cutting time — it's a missed delivery date, a schedule that has to be rearranged around it, and in a job shop, a customer who notices. Multiply even a modest per-hour cost of downtime by the days a regrind spends in transit, and it frequently outweighs the entire per-tool savings that outsourcing looked like it offered on paper.
